The Problem

Creating Positive Futures was a 7-figure company that coaches students with ADHD to learn more effectively, however the CEO was acting as the manager of every department. The lack of leadership was causing her to have to get involved in almost all projects and she wasn’t able to focus on the most important activities to grow the company as the CEO.

The company’s core offering was also seasonal, meaning that all summer the company was hardly bringing in any cashflow.

What We Did:

  • We restructured the company org chart, identifying the core managerial roles that need to be hired, as well as building a scalable structure for the coaching team so the company could strategically grow

  • We re-defined roles, responsibilities & KPIs for existing team members, so each team member had a clear focus & outcome that they were working towards

  • We resolved culture issues within the team to re-align the company

  • We created a new compensation, benefits & bonus structure, so team members would be rewarded for hitting their KPIs and wanted to create a long-term future with the team due to the stability and culture

  • We optimized her hiring process and created the path for the company to bring on 4 new leadership hires, starting with a coaching manager & an operations manager

  • We implemented team performance management systems such as End-of-Day reports, so the team could be more self-managing

  • We helped create the structure for a new summer program to reduce seasonality, and add an extra multiple 6-figures in profit
